Speed to lead: why the first reply usually wins

The business that replies first wins a disproportionate share of the work. Here is why, and what a realistic fix looks like.

There is a persistent belief among owners that they lose work on price. Sometimes true. More often the customer had already committed to somebody else before your quote arrived, and price was simply the reason given afterwards.

What the buyer is actually doing

A person with a live intent contacts three suppliers in about four minutes. They are not comparing carefully at that point, they are seeing who exists. The first substantive reply gets to frame the entire decision, including what counts as a fair price.

Nine hours is the real number

When we baseline UK SMEs across every channel including evenings and weekends, average first response comes out around nine hours. Businesses estimate two. The gap is almost entirely enquiries that land outside working hours, which is also when the highest-intent ones arrive.

What a fix looks like

  • Acknowledge instantly on the channel they used, not by email if they used WhatsApp
  • Answer the question they asked, rather than confirming receipt
  • Offer two concrete next steps, usually two appointment times
  • Raise a task for a human at the point a person genuinely adds value

The mistake is sending an automated message that says we have received your enquiry. That reads as a robot and buys you nothing. A reply that answers the question and offers Thursday at 4:15 reads as service.

Measure it properly

Time from enquiry landing to first substantive reply, per channel, including nights and weekends. Not average handling time, not time to close. If you only fix one number in your business this year, make it this one.
